Daily Log: 2026-06-09

A day dominated by two converging concerns: fuwafuwa's runaway quota consumption and a follow-through CLAUDE.md cleanup in private-recipient-b. The register is operational diagnosis — the user spotted the cost problem in real usage data, commissioned a detailed analysis, produced a concrete multi-tier remediation plan, and immediately handed it off for implementation. Alongside that, private-recipient-b shed its architecture-heavy CLAUDE.md in a short, sharp cleanup session. Fuwafuwa itself ran 255 autonomous sessions underneath all of this, which was precisely the symptom being diagnosed.

Sessions and Activity

github-io (fuwafuwa cost analysis + remediation plan)

Two user-directed sessions, both focused on understanding and fixing fuwafuwa's quota burn.

Session [ebc767df] — cost analysis:

  • User opened with: "can we analyze quota usage by repo since last saturday (6th?)"
  • Subagents read raw session logs across the 2026-06-06..09 window and produced a cost-weighted breakdown.
  • Discovery: fuwafuwa had consumed ~$300 of a ~$305 window's quota — nearly the entire budget — delivering only 9 actual Discord messages out of ~831 sessions. 98.9% of sessions spawned a full Opus session, decided there was nothing to say, and exited.
  • User: "fuck 😕 we need to figure out why fuwafuwa has 10m input tokens and 5m output"
  • Root cause identified: the heartbeat pre-check spawns a full Opus session for ANY new Discord message in ~13 channels, then uses that expensive session purely to decide whether to engage. The engagement gate was the session itself, not a cheap filter before it.
  • Secondary issue surfaced: #Neona-X had been asked to be unsubscribed 2026-06-01, patched with gateIgnore:true, but gateIgnore was not honored in the pre-check, so spawns continued.
  • User: "yes please. as much as i love how interactive fuwafuwa is, it's not feasible to keep her running so interactively. also we need anti-looping measures for fuwafuwa specifically"
  • Output: a complete multi-tier remediation plan (20KB+ spec), covering: (1) a cheap Haiku triage gate replacing the Opus engagement decision; (2) a real unsubscribe mechanism with a leave Discord subcommand; (3) anti-loop guardrails (hard caps, circuit breaker, debounce, heartbeat interval increase).
  • Closing: "... alright, fine, keep + fix." — user approved the plan after reviewing tradeoffs.

Session [a13a538a] — implementation:

  • Full implementation of the remediation plan from session [ebc767df], executed on the fuwafuwa repo.
  • Tier 1: --json mode added to discord.ts messages() and dm() for cheap pre-filter reads; heartbeat's channel loop replaced with an accumulating map; addressed-signal check (mentions, replies, name-mention) added for unconditional Opus spawn; ambient-only path now routes through a claude-haiku-4-5 --bare triage call ("Would fuwafuwa naturally want to chime in? Answer yes or no").
  • Tier 2: leave subcommand added to discord.ts; #Neona-X left and marked unsubscribed:true in brain/discord-channels.json; pre-check loop updated to honor unsubscribed and gateIgnore.
  • Tier 3: brain/rate-limit.json scaffolded; hard caps (6/hr, 50/day) and circuit breaker (5 spawns in 30min → 1hr cooldown) added to heartbeat; heartbeat timer interval increased.
  • Committed as 5d6cc025 (rate-limit scaffolding), 6271b9d5 (CLAUDE.md rewrite), b17e461a (full implementation).

Observations:

  • This is a clean example of the "LLM as oracle at the leaves" principle applied self-referentially: the Opus engagement loop was replaced with a deterministic accumulator + cheap Haiku oracle at the single decision point where model judgment is actually needed.
  • The analysis revealed that 6 of 9 real messages were proactive ambient chimes — exactly the behavior worth preserving. The triage gate is calibrated to retain that while eliminating the 98.9% null-spawn majority.
  • The gateIgnore-doesn't-stop-spawns defect had been silently running for 8+ days after the original unsubscribe request — a latent bug surfaced by cost data, not by behavior.

private-recipient-b

One short session: a pointed CLAUDE.md cleanup.

  • User: "let's clean up CLAUDE.md. anything that isn't universally applicable is context poisoning"
  • First pass came back at ~20K tokens — user responded: "20k tokens holy fuck"
  • Second pass rejected: "north star essay: irrelevant. we need objective principles, not marketing copy / Platform invariants, Architectural invariants: context poisoning. statically enforce them when possible, not throw them into CLAUDE.md and pray"
  • Result: CLAUDE.md rewritten to universals only — architecture docs, package catalog, onboarding model, command lists, and design invariants all evicted to their proper homes (docs/architecture.md, docs/ui-patterns.md, docs/decisions/). Committed as 6271b9d5.

Observations:

  • The cleanup is direct application of the "CLAUDE.md is a behavioral control surface, not an architecture doc" rule. The prior file had accumulated design intent and structural documentation that was poisoning every session with stale, potentially wrong context.
  • The user's threshold was explicit: if a rule can't be statically enforced, it probably doesn't belong in CLAUDE.md as prose — enforce it in code, or drop it.

fuwafuwa (autonomous)

255 sessions on 2026-06-09 (plus 131 sessions rolling into 2026-06-10), the standard autonomous Discord monitoring loop. This volume was the symptom being diagnosed and fixed in the github-io sessions above. No user-directed messages; all sessions follow the standard heartbeat-driven routine.

Token Usage

ProjectSessionsOutput TokensCache ReadInput TokensTurns
private-recipient-b1~17,178~543,329~12,4295
github-io2~82,232~2,024,357~28,7579
fuwafuwa (autonomous)255~418,876~28,317,980~664,805372

Cache hit ratios: fuwafuwa autonomous ~67:1 (28.3M read / 419K output) — the expected autonomous-routine signature; github-io ~25:1 (2.0M read / 82K output) — analysis-heavy subagent work with high context reuse; private-recipient-b ~32:1 (543K read / 17K output) — short focused cleanup with loaded context.

Observations

  1. The day's primary work was the ecosystem diagnosing and fixing itself. The fuwafuwa quota problem was identified from cost telemetry, root-caused in a single session, and resolved in a second — all from github-io as the control surface. The fix (triage gate + anti-loop guardrails) directly applies the "LLM at the leaves" principle from the ecosystem design rules.

  2. 98.9% session waste is a sharp reminder that "always spawn an oracle to decide whether to use the oracle" is architecturally wrong. The cheap Haiku triage gate is the correct shape: deterministic accumulation of signals, then a model call only at the engagement-decision point where judgment adds value.

  3. CLAUDE.md cleanup in private-recipient-b reinforces a recurring pattern. Architecture docs, design invariants, and structural guides have a tendency to drift into CLAUDE.md, which makes every session more expensive and increases the chance of contradictions. The correct disposition: if it's statically enforceable, encode it in code; if it's architectural reference, it goes in docs/; only universal behavioral rules stay in CLAUDE.md.

  4. Latent bugs surface through cost telemetry. The gateIgnore-doesn't-stop-spawns defect was invisible from behavior (fuwafuwa was still quiet in the channel) but obvious from the spend. Cost data as observability.

Projects Touched

  • private-recipient-b — CLAUDE.md stripped to universals; architecture docs and design invariants evicted to proper doc homes.
  • github-io — fuwafuwa quota analysis + multi-tier remediation plan authored and implemented (triage gate, unsubscribe mechanism, anti-loop guardrails).
  • fuwafuwa — 255 autonomous Discord monitoring sessions (the subject of the day's remediation work); anti-loop and triage-gate fixes applied.

Next Steps (inferred from session endpoints)

  1. fuwafuwa: Validate the triage gate in production — confirm the Haiku triage is catching real engagement opportunities and the hard caps + circuit breaker are not blocking legitimate sessions. Monitor quota consumption in the next billing window.
  2. private-recipient-b: Resume substantive work (Arc 2 / operational scoping) now that CLAUDE.md is clean; context is no longer being poisoned by stale architecture documentation.
  3. github-io: No open threads; cost-analysis tooling may be worth keeping as a recurring check.
