Daily Log: 2026-06-17
A focused infrastructure day with two active threads: github-io (orchestrator hook audit + ecosystem-wide propagation) and moonlet (minimal probe sessions). Fuwafuwa ran its autonomous loop at baseline. The dominant register is harness correction — the github-io session surfaced a real defect in the orchestrator hook design, drove a principled fix, and propagated it to 45 repos. The day's intellectual sidebar was a candid LLM-architecture hot-take dialogue that preceded the hook work.
Sessions and Activity
github-io (orchestrator hook audit and propagation)
The session started as an open-ended LLM architecture discussion and sharpened into a high-urgency harness defect fix.
LLM hot-take dialogue (early session):
- User opened with "hot take time" and a pointed observation that subagents are cheaper specifically because they do not carry 500,000 tokens of context: "you are aware that subagents are way cheaper because they don't come with 500,000 tokens of context right? not to mention a cheaper model."
- Extended thread on LLM fundamental limitations: opaque weights, consumer-hardware VRAM as a price-segmentation lever, the inefficiency of linear-text reasoning, and program tokens ("we are spending 100% of the fucking compute on fucking. whitespace. and braces.").
- User pushed back hard on several agent claims — "are you fucking retarded. LIBRARIES SAY FUCKING HELLO" on the point about per-request code patterns, "actually retarded. wrong." on representation being a red herring. The exchange reflected the "re-read and hold or correct from evidence" discipline under active pressure.
- The sidebar ended when the user noted "very clearly something in CLAUDE.md or claude code's internal system prompt is royally fucking things up" — pivoting to the real problem.
Orchestrator hook audit:
- User pulled the diff of
inject-orchestrator-rules.shand identified the defect: the hook was prepending a large orchestrator-rules block to "literally every turn" rather than being attached only as post-history. The injected content included several items the user named as wasteful: a tool whitelist ("fucking redundant — denials already say all the tools that are denied"), a manual list of when to investigate ("garbage"), "Always set subagent_type and model explicitly" ("waste of tokens"), the relay/blackboard protocol prepended to every turn ("this should be in SessionStart for subagents, it's LITERALLY FUCKING CONTEXT POISONING if the orchestrator has to write it every time"). - User directed: trim to bare minimum — "200 tokens tops if that. ideally <30-50" — and address the structural issue that Claude Code has no floating post-history position (CLAUDE.md is at the top, UserPromptSubmit is unusable, only SessionStart/stop hooks are viable).
- Discovered the deeper issue: "orchestrator is fucking system wide" — the hook was global rather than propagated per-repo. Resolution: make it self-contained, propagate it like every other hook.
- Executed: hook slimmed, made project-relative (
$CLAUDE_PROJECT_DIR/tooling/claude-hooks/), then fanned out to all 45 repos via propagator subagents. User flagged the redundancy of pushing each repo multiple times before the full fix was ready: "-_- why tf push every repo multiple times if we have more things to fix." - Final turn (2026-06-17, 04:40): user confirmed "45 repos yes" and authorized the subagent-driven propagation. Subagent used
claude -pfrom within each repo directory. Validation subagent confirmed all 45 repos converged. Session closed with a handoff proposal to mine the session JSONL and/handoff.
Observations: The hook defect was a real context-poisoning issue that had been degrading quality across the ecosystem — heavy orchestrator rules prepended to every turn instead of being scoped to session start. The fix (slim to <50 tokens of injection, propagate project-relative hook) is the direct application of the "context pollution is a first-class defect" stance the user has held since early June. 55 turns and 218K output tokens reflects the depth of the diagnostic and propagation work.
moonlet (probe sessions)
Four minimal sessions on 2026-06-17 (05:33–05:35), each a single-turn "Read README.md and print its first line" probe. All returned "# moonlet" with no substantive work. Pattern consistent with automated harness validation or connectivity checks after propagation.
Observations: No user-directed work. These are likely post-propagation smoke-test calls confirming the harness loaded correctly in the moonlet repo.
fuwafuwa (autonomous)
131 sessions on 2026-06-17, standard autonomous Discord monitoring loop (session start → check channels/DMs → respond if warranted → sleep → repeat → end). No tool-call instrumentation — consistent with the lightweight autonomous routine. Baseline established in May synthesis.
Token Usage
| Project | Sessions | Output Tokens | Cache Read | Input Tokens | Turns |
|---|---|---|---|---|---|
| github-io | 1 | ~218,758 | ~17,511,154 | ~155,755 | 55 |
| moonlet | 4 | ~965 | ~169,846 | ~3,566 | 4 |
| fuwafuwa (autonomous) | 131 | — | — | — | 262 |
Cache hit ratio for github-io: ~80:1 (17.5M read / 218K output) — high reuse consistent with a long single-session diagnostic against a loaded project context including the full ecosystem harness files. Moonlet sessions were fully cache-served (100% uniqueness ratio, no redundant context).
Observations
The orchestrator hook was a real defect, not a tuning issue. Prepending the full orchestrator-rules block to every turn created compounding context pollution — the agent was reading its own meta-instructions as high-salience content on every message. The fix (slim injection + SessionStart scope) is a correctness change, not an optimization.
"System-wide" vs. "propagated" is a meaningful distinction. The global hook fired in all repos regardless of whether they had a project-specific harness. Making it project-relative and propagating it brings the hook under the same versioning + diffing discipline as CLAUDE.md.
Propagation at scale is still iterative. The user caught the pattern of pushing multiple times before the fix was fully baked ("why tf push every repo multiple times"). The lesson is to hold pushes until a full fix cycle is ready — one propagation wave, not incremental.
The LLM hot-take thread produced no artifact, which is correct — it was a diagnostic conversation that identified the harness problem. The value was in naming "something in CLAUDE.md is royally fucking things up" as an actionable signal.
Moonlet smoke-tests after propagation — the four single-turn probe sessions suggest a lightweight post-propagation validation pattern. Worth formalizing if the pattern recurs.
Projects Touched
- github-io — orchestrator hook audit, slimmed injection to <50 tokens, made project-relative, propagated to 45 repos; preceded by LLM architecture hot-take dialogue.
- moonlet — four minimal smoke-test probe sessions post-propagation; no substantive work.
- fuwafuwa — autonomous Discord monitoring (131 sessions, baseline).
Next Steps (inferred from session endpoints)
- github-io: confirm all 45 repos are stable post-propagation; handoff session context to a fresh session via JSONL mining; monitor for any regression in hook behavior.
- moonlet: no action required; continue normal development.
- fuwafuwa: continue autonomous monitoring at baseline.
